The Big Short:
Consulting Is a Tool — The Moment You Try to Hand Off Responsibility, the Business Is Over
In consulting, there is a sentence you hear again and again:
“It’s too complicated. I don’t want to think about it.
Just tell me what I absolutely have to do.”
On the surface, it sounds like efficiency.
In reality, it is often an attempt to separate judgment from responsibility.
But business does not work that way.
Authority and responsibility belong to the CEO.
If it is your business, you make the decisions.
A consultant does not live your life or run your company for you.
They exist to support your judgment — not replace it.
This leads to a principle that many people dislike, but cannot escape:
There is no such thing as “hands-off consulting.”
Without understanding you and your business,
there is nothing to “handle automatically.”
Without information, “just take care of it” is impossible.
That is not consulting — it is guesswork.
And if someone promises guaranteed results based on guesswork,
that is a serious warning sign.
Why “Guaranteed Results + Just Trust Me” Becomes a Scam Structure
Economics has a well-known framework for this:
the principal–agent problem.
The person with decision authority (the principal)
and the person giving advice or executing (the agent)
do not share the same risks or incentives.
When responsibility is blurred by information asymmetry,
moral hazard inevitably appears.
This is exactly why “guaranteed results” is dangerous.
Because when results go bad, the exit line is always the same:
“It failed because you didn’t do exactly what I told you.”
This is not analysis.
It is a liability-avoidance script.
Markets, competition, timing, people, capital, regulation —
no consultant controls these variables.
That is why serious consultants never guarantee outcomes.
Instead, proper consulting follows a disciplined structure:
analyze causes
present alternatives
explain risks
return the final decision to the CEO
Anything else is theater.
Real Consulting Starts With Causes, Not Conclusions
Consulting is not about delivering answers.
It is about accelerating problem-solving.
The safest structure is simple:
What exactly is happening?
Why is this likely happening?
What variables can be changed?
What alternatives exist, and what are their risks?
The CEO decides.
Skip this process and jump straight to conclusions,
and the CEO becomes a reactor, not a decision-maker.
Businesses are not built by reacting to surface-level results.
They are built by understanding structure.
Why Consulting Only Works When the CEO Understands the Method
Many CEOs believe:
“I don’t need to understand this.
That’s why I hired a consultant.”
Research consistently shows the opposite.
External expertise only creates value when the organization —
especially its leadership — can absorb, internalize, and operationalize that knowledge.
This is often described as absorptive capacity.
In plain terms:
The moment a CEO stops trying to understand,
consulting stops being applied and becomes disposable advice.
At a minimum, a CEO must understand:
how money flows
where decisions actually change outcomes
which single risk could end the business immediately
Without this, consulting is consumed — not used.
Historically, Consulting Was Never About “Secrets”
Early management consulting emerged from management engineering —
measuring systems, breaking problems down,
and improving decision quality through structured analysis.
Its foundation was never “insider tricks” or “magic formulas,”
but disciplined problem-solving.
When consulting drifts away from this and turns into
outcome promises and vague authority,
it becomes indistinguishable from fraud.
When Consulting Becomes a Shield Instead of a Tool
Modern scandals make this painfully clear.
When consulting is used to justify aggressive decisions
without clearly assigned responsibility,
ethical risk explodes.
In multiple high-profile cases,
consultants claimed to “advise,”
clients claimed to “follow expert guidance,”
and responsibility evaporated — until courts intervened.
This is why legitimate consulting always documents:
assumptions
risks
decision ownership
No guarantees. No ambiguity.
A Film Analogy: CEOs Are Not the Audience
Think of films like Moneyball, Apollo 13, or The Big Short.
They all teach the same lesson:
Don’t trust surface results.
Analyze structure.
Test assumptions.
Make informed decisions under uncertainty.
Leaders are not spectators watching outcomes.
They are problem-solvers inside the system.
Conclusion: If Everything Is Your Responsibility, Consulting Becomes Useful
A mature CEO accepts one premise:
If the business succeeds, it’s my responsibility.
If it fails, it’s also my responsibility.
Once that mindset is in place,
consulting stops being something to blame or fight with.
It becomes what it always should have been:
A tool.
Like a hammer.
Like AI.
Like any other instrument.
Tools do not make decisions.
They increase leverage.
The moment you expect a tool to take responsibility for you,
your business stops solving problems
and starts playing a blame game.
And that is when it truly ends.
Consulting can press the accelerator,
but it never touches the steering wheel.
